From Artificial Intelligence to Acting Intelligence

2026 appears set to become significant not because of technology’s own momentum, but because it marks a turning point in the relationship between humans and machines. Agentic AI is poised to reshape the decision-making architecture of organisations and society alike. Yet the direction of this transformation still depends on the framework established by human beings.

Throughout 2025, I emphasised that the world was being reshaped, paradigms were shifting rapidly, and artificial intelligence technologies were becoming an ordinary part of everyday life. At the centre of this transformation lay not only technology itself, but also people, institutions, systems of values, and the cultural structures that sustain them, together with the political and economic dynamics that shape them. For this reason, I consistently argued that our primary focus should not be the technology itself, but the broader socio-technical ecosystem it influences and transforms.

This is because what matters most is no longer the speed of technological progress, but the intellectual shift that this speed creates. Artificial intelligence is no longer simply another tool; it is becoming a framework that redefines how humans act, make decisions, and generate meaning. The first phase, initiated by the emergence of generative models, was characterised by dialogue between humans and machines. It was a period defined by questions, where progress was driven by the machine’s responses within a relatively passive assistant relationship.

2026 appears to mark the point at which this relationship changes direction. In the coming months, artificial intelligence will evolve from something that merely speaks into something that acts. The emergence of Agentic AI is driven not only by technological advancement but also by the economic and organisational demands created by increasing uncertainty. Organisations face growing operational complexity, decision cycles continue to shorten, and data volumes expand at unprecedented rates. For the first time, the cognitive limits of human capacity are confronting technological capability in such a direct way.

Within this context, action-oriented algorithms are no longer an inevitable by-product of innovation. They are becoming new actors that sustain the continuity of complex systems, extending far beyond the traditional understanding of automation. Rather than simply executing instructions, they interpret situations, evaluate alternatives, take action, and reassess outcomes. They do not diminish human decision-making; instead, they extend it to an entirely new scale. The issue, therefore, is not merely one of technological advancement but of reconstructing the very logic of decision-making itself.

The most critical aspect of this transition, however, is that it is taking place beneath the surface. For today’s organisations, the greatest risk is no longer failing to understand how artificial intelligence works. It is failing to understand what AI systems take as their reference, which values and assumptions shape their decisions, or how the complex ownership and governance structures behind these technologies influence their behaviour. Decision-making systems no longer process only the information they are given; they increasingly evaluate patterns, context, relationships, and consistency within the data itself.

Perhaps the most important question for brands, organisations, and leaders is therefore no longer, “How should we use technology?” but rather, “How is technology interpreting us?” An organisation’s digital presence is now defined less by the quantity of its content than by its quality and consistency. Fragmented information, contradictory messaging, disconnected customer experiences, and inconsistent digital footprints no longer erode trust only in the eyes of people. They also undermine credibility at a systemic level.

Within this new environment, trust is no longer simply a matter of brand tone or communication style. It is becoming an algorithmic necessity. Put simply, expecting an action-oriented AI system to recommend an organisation it does not trust would be a naïve assumption.

This is precisely where another theme I sought to emphasise throughout 2025—the construction of meaning—becomes even more important. Meaning will no longer emerge solely from human intuition. Increasingly, it will be shaped through equations of data-driven consistency. The way organisations structure their knowledge, determine what they make visible, and establish meaningful connections between information will become decisive factors in this new environment.

The societal implications of this transformation are likely to be even more profound. Artificial intelligence is no longer influencing only individual decisions; it is beginning to shape collective patterns of behaviour. From consumer preferences and organisational structures to information flows and perceptions of risk, human judgement and algorithmic systems are becoming increasingly intertwined. This convergence will reshape the way societies think: faster, more pragmatic, more outcome-oriented, yet simultaneously more fragile in the architecture of decision-making. This fragility may become one of the defining yet least discussed characteristics of the age of Agentic AI.

As action accelerates, there is a corresponding risk that reflection becomes lighter. Yet this is precisely why the human role does not diminish; instead, it becomes more important than ever. Human beings represent the slower intelligence within the system—the capacity for empathy, irrationality, ethical judgement, and the deeper forms of reasoning that complex systems cannot fully replicate. While artificial intelligence accelerates action, humans remain responsible for constructing context.

Ultimately, 2026 is likely to be remembered not because technology advanced under its own momentum, but because it redefined the relationship between humans and machines. Agentic AI will reshape the decision-making architecture of organisations and society alike. Yet the direction of this transformation will still depend on the framework established by human beings.

For this reason, the future will belong not to those who compete with technology, but to those who learn to build a shared order alongside it. Uncertainty is no longer an obstacle. It is becoming the point from which new forms of meaning begin to emerge.
